How to Certify a New Rep Is Ready for Live Calls

Readiness is a skill you can test. This guide covers what to test, how to set a pass mark, what to do when a rep fails, and how to confirm the result held up with customers.

How do you certify that a new sales rep is ready to take live calls?

You certify a rep by having them pass a realistic conversation, scored on a written scorecard at a pass mark you set in advance, rather than finishing a course or a quiz. In Itero, reps certify against AI customers, and the same scorecard then follows them onto live calls.

Why doesn't a quiz prove a rep is ready?

A quiz proves a rep can recognize the right answer. A live call asks them to produce it under pressure, in their own words, while a customer pushes back. Certification should test the same thing the job asks for, which means a full conversation with a pass mark.

How do you build a rep certification?

Build it from the conversations a rep has to handle, not from your course outline.

  • List the must-handle conversations: for most teams that is a standard call, the most common objection and any call with required disclosures.
  • Write the scorecard: use skill scores for how well the rep did and true/false checks for anything that must happen on every call.
  • Build realistic customers: base each scenario on your playbook or transcripts, so the test sounds like your customers.
  • Require practice first: set a minimum amount of practice before a rep attempts certification.
  • Decide who signs off: a passing score can certify on its own, or a manager can review the attempt first.

In Itero, managers generate scenarios from documents, and our team builds the first paths and certifications with you.

What pass mark should you set?

Set the pass mark from what good looks like on your team, not from a generic number. Have a few of your strongest reps take the certification and use their scores as the reference point.

Use two gates. Skill scores can have a threshold, while compliance checks should all pass, because a strong call that misses a required disclosure is still a failed call. Itero enforces both: a rep must reach your score on qualitative performance and on compliance criteria to certify.

What should happen when a rep fails certification?

A failed attempt should tell the rep exactly what to fix and send them back to practice on that skill. Feedback by criterion is what makes a retry useful, because the rep knows which part of the conversation to work on.

In Itero, reps see the required talk time on each assigned item, talk-time minimums must be met before a learning path counts as complete, and only one certification attempt can be active at a time. Completion standards stay enforced across retries.

How do you confirm certification held up on live calls?

You confirm it by scoring the rep's first live calls on the same scorecard they certified against. If the rep passed in practice and misses the same criteria with customers, the certification or the scenario needs work.

  • Review early calls closely: look for skills that passed in certification and dropped on live calls (how to measure this).
  • Send gaps back to practice: a manager can assign targeted practice from the Coaching Inbox.
  • Recertify when things change: a new product, script or rule is a reason to test again (New Product Training).

Frequently Asked Questions

Planning a certification

How is certification different from training completion?

Completion shows a rep finished the material. Certification shows the rep can hold the conversation at a standard you set, in a realistic test with a pass mark.

Who should own rep certification?

Enablement or L&D usually owns it, and sales or service leaders agree the standard, because they feel the ramp time. Name one owner for the scorecards and scenarios.

Should experienced hires certify too?

Yes. They may pass on the first attempt, and that is useful proof. Experience elsewhere doesn't show they know your products, disclosures or process.
